Reutlingen, 25.09.2026 (PresseBox) - In fashion retail, a stocktake is rarely lost on count day itself. It is usually lost in the weeks before. A single style comes in several sizes and colours, and each variant carries its own EAN. Hanging garments, folded goods on tables, shoe boxes in the backroom and display items in the shop window all need different counting methods.

Retailers who do not structure this complexity in advance risk recounts, extra labour hours and discrepancies that are hard to explain. Careful inventory preparation is therefore the basis for traceable documentation and makes the subsequent audit much easier.

What should an inventory plan for fashion stores include?

A robust inventory plan answers three questions: where will counting take place, who counts what, and how will special stock be handled? Only once these points are defined in writing do you get a structured stocktake that can be compared across all stores.

Define count zones and responsibilities

Each store should be divided into clearly defined count zones, from the rotunda rail on the sales floor to the individual shelf compartment in the stockroom. Clear count zones and count locations reduce the risk of double counting and make it easy to see which areas have already been completed.

For sensitive or conspicuous areas, targeted check counts or recounts can also be scheduled in advance.

Set clear rules for special stock

For consignment stock, reserved items, open returns, customer orders and merchandise on mannequins, it must be decided beforehand whether they are counted and in which count zone.

The key is that every type of special stock is assigned to exactly one defined process. This prevents items from being counted twice or missed entirely.

Check master data and labels

Missing price tags, barcodes covered by other labels, or previous-season items without an active master data record slow down every scan. Reconciling master data in advance noticeably reduces unknown items and makes the later reconciliation of inventory discrepancies much easier.

Which mistakes cause avoidable inventory discrepancies?

Not every discrepancy can be prevented, as theft and damage are a reality in fashion retail. This makes it all the more important to eliminate self-inflicted errors so that genuine shrinkage becomes visible. A common cause is a missing cut-off: if goods receipts or stock transfers are still being posted during the count, book stock and physical stock no longer match.

Unclear counting rules for multipacks, sets or variants, as well as temporary staff who have not been properly briefed, also increase the effort needed for checks. Every recount costs additional time and delays the close.

How can the stocktake be managed digitally from planning to analysis?

Preparation works best when planning, data capture and analysis run through one end-to-end process. Practical tip: Run a dress rehearsal in the most difficult area

A few weeks before the count date, do a trial count of a deliberately challenging area under realistic conditions, such as the shoe wall including its box storage. Record the time needed, note down every question that comes up and keep track of any barcodes that cannot be read. This dress rehearsal shows exactly where your inventory process still needs clarification or further preparation.
